Email Deliverability for Ecommerce: Why Emails Miss the Inbox
Learn how ecommerce email deliverability works, why wanted emails land in spam, and what to fix first when inbox placement falls.

You can write a sharp subject line, build a beautiful email, and send the right offer to the right customer. None of that matters if the message never reaches a place where the customer can see it.
That’s what makes email deliverability uncomfortable. Your platform can report a message as delivered even when Gmail or Yahoo places it in spam. “Delivered” usually means the receiving server accepted the message. Deliverability asks the harder question: did the message reach the inbox rather than get rejected, deferred, or filtered into spam?
For an ecommerce store, that distinction affects every campaign and automation you run. From a product launch to an abandoned-cart reminder they can all be affected heavily by deliverability.
What email deliverability means
Email deliverability is your ability to get legitimate, wanted email into a recipient’s inbox.
The trip has several stages:
- Your email platform sends the message.
- The receiving server checks the sender, domain, infrastructure, and authentication.
- The server accepts, delays, or rejects the message.
- A filtering system decides where an accepted message belongs.
- The recipient opens, clicks, ignores, deletes, unsubscribes, or reports it as spam.
Those later actions can influence what happens to future sends. Deliverability is not a switch you configure once. It is the result of the identity you establish and the sending behavior you repeat.
Delivery is not inbox placement
A delivered message may land in the primary inbox, a promotions tab, spam, or another filtered folder. A 99% delivery rate therefore does not prove 99% inbox placement.
Think of it like shipping a package to an office building. “Delivered” means the building accepted it. It does not tell you whether the package reached the person’s desk, sat in the mailroom, or was stopped by security.
This distinction changes how I diagnose a weak campaign. If the server rejected the message, I look at bounce codes, authentication, and infrastructure. If the message was accepted but performance dropped, I investigate provider-level placement, reputation, audience quality, and recent changes before rewriting the subject line.
The three layers of deliverability
Most deliverability problems sit in one of three layers.
1. Technical identity
Mailbox providers need to know that you are authorized to send from your domain. SPF, DKIM, and DMARC establish that identity. Reverse DNS, TLS, and valid message formatting also matter at the infrastructure level.
These requirements are no longer optional for serious ecommerce senders. Google’s email sender guidelines require SPF or DKIM for every sender delivering to personal Gmail accounts. Senders exceeding 5,000 messages a day to Gmail accounts must use SPF, DKIM, and DMARC, meet domain-alignment requirements, and support one-click unsubscribe for marketing and subscribed messages.
Authentication does not guarantee the inbox. Google explicitly says it cannot guarantee that messages sent through email providers will pass Gmail’s spam filters. I treat authentication as a valid ID at the door. It is essential for evaluation, but not a promise of admission.
2. Sender reputation
Reputation reflects the history attached to your sending domain and infrastructure. Providers evaluate signals such as complaints, bounces, recipient engagement, volume patterns, and whether people appear to want the messages.
Google advises senders to keep the user-reported spam rate in Postmaster Tools below 0.10% and avoid ever reaching 0.30% or higher. That means fewer than one spam report per 1,000 delivered Gmail messages is the safer operating range. That’s not a lot of wiggle room for vague, uninteresting messages to be marked as spam.
A new domain that jumps from 200 emails a day to 50,000 is harder to trust. So is an established store that suddenly mails a two-year-old list. Google specifically recommends consistent sending, gradual increases, and starting with engaged recipients rather than introducing sudden volume spikes.
3. Recipient response
Subscribers train inbox providers through their behavior. They reply, click, delete, ignore, unsubscribe, or report spam. One complaint does not ruin a program, but a repeated pattern tells providers that future mail may not be wanted.
Relevance is therefore a deliverability control, not only a conversion tactic. A recent buyer is more likely to want shipping instructions or product-care tips than another generic promotion. A subscriber who has ignored months of campaigns should not automatically receive your highest seasonal frequency.
Why ecommerce stores are especially exposed

Ecommerce programs often send several message types through the same brand domain. Promotions, receipts, cart reminders, shipping updates, review requests, and support messages are all flows that can be sent from the same domain. A risky campaign can damage the reputation used by high-intent automations.
Imagine a home-goods store preparing for Black Friday. It normally sends two campaigns a week to 18,000 engaged subscribers. For the sale, the team imports 40,000 addresses collected through old giveaways and sends five campaigns in four days.
By the third campaign, Gmail engagement falls and complaints rise. Even the abandoned-cart flow starts underperforming. The cart copy did not suddenly become worse. The store changed three risk signals at once: audience quality, volume, and frequency.
This is why I inspect the timeline before touching creative. I ask what changed immediately before the decline: a new domain, a new platform, an imported list, a volume spike, a DNS edit, or an unfamiliar acquisition source. The timing often narrows the problem faster than a long list of generic deliverability tips.
Signs you may have a deliverability problem
Watch for patterns rather than one disappointing campaign:
- Hard or soft bounces suddenly increase.
- Spam complaints rise.
- Performance falls sharply at one mailbox provider but not others.
- Gmail Postmaster Tools reports authentication or reputation trouble.
- Messages receive repeated SMTP deferrals, blocks, or rejection codes.
- Clicks, conversions, and revenue fall together across several sends.
- Transactional or automated messages weaken after a large campaign.
Open rates alone are weak evidence. Google says it does not track opens and cannot verify third-party open-rate accuracy. Apple explains that Mail Privacy Protection can download remote content in the background when a message arrives rather than when it is viewed. Use opens as a directional signal, then confirm the pattern with clicks, orders, complaints, bounce codes, and provider-level data.
What to fix first
I work in this order because it separates identity problems from audience and reputation problems:

Confirm authentication - Verify SPF, DKIM, DMARC, and domain alignment for every legitimate sending source.

Check recent changes - Look for a platform migration, DNS edit, new domain, imported list, or sudden volume increase.

Read the server response - A specific SMTP code is more useful than a dashboard saying deliverability is “down.”

Protect consent - Stop sending to bought, scraped, or unclear-permission addresses.

Suppress permanent failures and complaints - Do not keep retrying hard bounces or mailing people who reported spam.

Prioritize engaged recipients - Send first to people who recently clicked, purchased, or intentionally subscribed.

Reduce unnecessary pressure - Coordinate campaigns and flows so one shopper does not receive several competing messages in a short period.

Measure recovery by provider and segment - Watch complaints, bounces, clicks, conversions, and revenue together.
Do not change everything in one afternoon. If you replace the sending domain, rewrite every email, remove half the list, and change cadence at the same time, you will not know what helped or hurt the problem.
Deliverability is an operating habit
Healthy deliverability comes from doing ordinary things consistently: authenticate the domain, collect clear permission, send useful messages, suppress bad addresses, make unsubscribe easy, avoid wild volume swings, and respond when the data changes.
It is less glamorous than a new template. It is also what allows every template, campaign, and automation to work.
The goal is not to trick a spam filter. It is to behave like a sender people knowingly invited into their inbox.
